AI citations are volatile by design. The sources an AI cites for the same question can change from week to week, because the platforms keep adjusting what they trust. This is normal platform behavior, not a sign your strategy failed. The way to stay steady is to build genuine presence across several sources, so a change to any one of them does not erase your visibility. Here is what drives the swings.
The platforms re-weight their sources
AI tools constantly tune which sources they lean on, and those changes can be sharp. A Semrush study of more than 100 million citations caught a clear example: ChatGPT's use of Reddit fell from roughly 60% of responses to around 10% within weeks in late 2025, and its use of Wikipedia dropped from about 55% to under 20% over the same period (Semrush, most-cited domains study).
Semrush's read was that the platform was reducing over-reliance on any single source, partly to be more resistant to manipulation. So a source that dominated one month can drop the next, for the same questions.
The answers themselves vary
Even without a platform change, AI answers are not fixed. The same question can return different sources depending on phrasing, timing, and the live web results available at that moment. Google's own documentation says its AI features run multiple related searches, a technique called query fan-out, to build each response, so the supporting links vary from answer to answer (Google Search Central, AI features and your website).
This is why a single check is just a snapshot. One good or bad result does not tell you much on its own.
Why this is not a failure
It is easy to see a drop and assume the work stopped paying off. Usually it is the platform moving, not your visibility collapsing. Citation volatility is a feature of how these systems work, and it affects every brand, not just yours.
What you control is the quality and spread of your presence. Genuine, useful content on credible sources survives re-weighting, because that is exactly what the platforms are trying to surface. Spammy content is what gets cut when they tighten up.
How to stay visible through the swings
Two habits help. First, do not depend on any single source or platform. Spread your presence across several of the places AI reads, so a change to one does not take you down with it. Second, judge progress by the trend over weeks and against your own baseline, not by any single day.
This is also why AEO is ongoing work rather than a one-time project. The platforms keep changing, so visibility needs steady upkeep to hold.
